The hidden costs in a supply chain, and how CFOs can find them
Finance leaders are under more pressure than ever to run leaner and keep customers happy. Yet the supply chain, one of the largest cost centres in any product business, stays stubbornly opaque. I find that gap fascinating, and expensive.
The data to identify where money is leaking, which suppliers are underperforming, and where freight spend is higher than it should be does exist. The problem is that it has never been connected. It's unstructured and spread across forwarder portals, spreadsheets, carrier invoices and operator inboxes. The CFO sees the total freight bill, but rarely understands what's driving it, or where the opportunities to reduce it actually sit.
In my experience, these costs hide more easily the more of the journey you hand to someone else. Every leg you delegate to a counterparty tends to come back as a single, bundled price rather than an itemised one. On Cost, Insurance and Freight (CIF) terms, the seller books the freight and insurance through to the destination port and rolls it into one figure, so the buyer never sees what's driving it. On Delivered Duty Paid (DDP) terms the seller handles the lot, and the buyer sees less still. But this isn't really a question of Incoterms. Even on FOB or EXW terms, where the buyer controls the booking, the same costs scatter across forwarder portals, carrier invoices and operator inboxes and rarely get reconciled. Whatever the terms, the question is the same: does anyone actually know what makes up the number on the bill?

Here are the specific costs I see stay hidden, and why they're worth surfacing.
Demurrage and detention
These charges accumulate quietly and are usually only caught after the fact. Demurrage accrues daily when containers sit in a port terminal beyond their free time, while detention covers time spent outside the port premises. The catch is that they rarely arrive labelled as a delay. They land as line items, or bundled into a freight invoice, often long after the event that caused them, while the context that would explain them (which container, which lane, whose dwell at origin) sits in a different system entirely. Without that link, finance pays the charge and never sees the story behind it.
Over a five-year period, the US Federal Maritime Commission documented that nine major carriers collected roughly $15.4 billion in detention and demurrage. D&D can be a significant source of income for them. So buyers and sellers need to understand how often these charges happen and the patterns behind them. Are there carrier-lane combinations where demurrage crops up more often? With that context, you can start to interrogate who is actually accountable: the carrier, the forwarder, the supplier, or a dwell that happened with you at origin.
Freight invoice errors
Overbilling is endemic in freight, and most businesses don't have the data infrastructure to catch it systematically. Industry research suggests that typically 3 to 5% of freight spend is overcharged. That can be missed duplicate charges, or shipments categorised under a lane more expensive than the one they actually travelled.
Without a granular breakdown of costs per shipment and systematic reconciliation, these charges stay uncontested and simply get paid. Over a year, it's easy to see how much a business could be overpaying without ever realising it. If a company spent £2m on freight in a year and 5% was overcharged, that's £100,000 gone. And one of the underlying causes is almost always mismatched data.
Supplier and forwarder underperformance
Most CFOs can see the total cost of their carriers and form a rough view of performance by weighing arrival times against that cost. What they can't see is how specific suppliers or forwarders are quietly costing money through delays, rerouting and expediting, because that data never gets traced back to the root cause. Getting to that level of insight is only possible by connecting operational and financial data across systems, and having a live view of metrics like carrier ETA and ATA.
Without independent performance data, charges build silently, and it flows through into contracts too. Carriers walk into every negotiation armed with years of performance data. Shippers often lack the same insight, so contracts get weighted in the carrier's favour and companies end up overspending on their shipments.
The cost of reactive decisions and safety stock
CFOs can't plan for everything, and supply chains are disruptive by nature. But when rerouting containers, air freighting stock and emergency procurement all happen reactively, because the early data wasn't there, costs surge. Connected data lets finance leaders spot incidents earlier and find the most cost-effective response. Context is what guides those decisions.
A late container carrying stock for a production line tomorrow is a very different proposition to a late container carrying safety stock. For CFOs, there's a balancing act between the cost of acting (paying premium freight, splitting the shipment, expediting it) and the cost of not acting (D&D charges, stockouts, line shutdowns). Without connected data, those calls come down to hunches rather than context.
To guard against the risk, companies build up excess safety stock. But that ties up working capital. That excess buffer usually exists because the data can't be trusted, so it feels like a necessary safety net.
A clear line of sight
All of these hidden costs share one thing: money leaving the business unnecessarily. When they're made visible, CFOs can shift from treating D&D charges or invoice errors as operational inefficiencies to absorb, and start treating them as recoverable cash. But that only comes from connecting operational and financial data so you can understand why a shipment is late and how that flows through to cost.
Building that context takes three steps, in my view. First, centralise every element of supply chain data in one place. Second, standardise how milestones, ETAs and costs are captured. Third, connect live data from carriers so you have a real-time, automated picture of the operation. Only then does AI have a foundation solid enough to offer analysis and recommendations you'd actually trust with a financial decision.
The payoff is a clear line of sight into where costs are leaking and where working capital is tied up. The traditionally opaque supply chain becomes markedly clearer. And in my experience, that clarity tends to become a genuine advantage over competitors who still can't see it.
